Resumen

This thesis addresses the challenge of strategic execution at BioD S.A., a leading biofuel production organization that, despite having a solid plan to diversify its portfolio into new businesses in the bio-inputs and bioenergy lines, faces a significant gap between its projected goals and actual results. The diagnosis revealed that, while the core business exceeds profitability expectations, the new business lines barely reach 3.9% of their EBITDA contribution target, evidencing a structural inability to manage organizational ambidexterity. Through a mixed methodology that integrated a document review of the 2021-2025 strategy, the processing of the innovation culture survey (Wirk Consulting), and the Organizational Assessment (Wickman), it was identified that the main obstacle to diversification is a rigid institutional design and a culture focused exclusively on the traditional business, this operational “whirlwind” has relegated new businesses to the background, with shortcomings in preventive legal support, innovation systems with a business vision, and governance that ensures accountability. As a solution, this research proposes a Strategic Management Model for Ambidexterity, based on three fundamental pillars.
