Propuesta de implementación de un programa de excelencia operacional en el proceso de coquización de C.I. Milpa

This thesis proposes an Operational Excellence (OE) program for the San Carlos plant of C.I. Milpa, aimed at reducing the gap between the programmed coking cycle time and the actual pushing time in the stamped-charging process. The research followed a quantitative and descriptive approach structured into three phases: initial diagnostic assessment, review of applicable OE methodologies, and design of the proposed program. Phase I included an analysis of historical operational data, revealing recurrent deviations in pushing times that result in losses exceeding 9,300 tons of metallurgical coke per year, with an estimated financial impact of approximately USD 2 million. Using root cause analysis tools, particularly the Ishikawa diagram, the study identified issues related to insufficient operational standardization, inadequate preventive maintenance, variability between integrated and individual machine operations, and limited adoption of continuousimprovement practices. Phase II consisted of a review of OE methodologies such as Lean Manufacturing, Six Sigma, Lean Six Sigma, TQM, TPM, Hoshin Kanri, and Business Process Management, assessing their suitability for the identified root causes. In Phase III, an integrated OE program was designed, incorporating operational standardization, strengthened preventive-maintenance practices, visual management, performance indicators, and active personnel involvement. The proposed program aligns with the company’s strategic objectives and seeks to enhance efficiency, reduce process variability, and reinforce operational sustainability within the plant.
